Stop Chasing the Big Win: Why the Start Small Methodology Changes Everything

There's a trap that almost every business owner falls into when they start thinking about AI automation. It goes something like this: "If I'm going to invest time in building something, it needs to be big. It needs to solve a real problem. It needs to move the needle."

The result? Most people spend weeks scoping a massive workflow, get overwhelmed halfway through, and end up with nothing running at all.

Alane Boyd and Micah Johnson have seen this pattern hundreds of times, and they've been guilty of it themselves. In EP 110 of Automate Your Agency, they share the methodology that actually works: Start Small.

Why We're Wired to Go Big (And Why That's a Problem)

It's not entirely your fault. Our brains are wired to filter out complexity until we're forced to sit down and map something out. A task that feels simple in your head suddenly becomes a 12-step process the moment you try to document it.

On top of that, we've been conditioned to believe that only big initiatives produce big results. But Micah puts it plainly in the episode: "A hundred percent of the time, I would say now there are bigger gains to be had by standardizing and automating a lot of little things quickly."

The big win is real. You just build it one small piece at a time.

The Two Indicators That Tell You Where to Start

Alane has distilled the "where do I begin?" question down to two surprisingly clear signals:

1. Repetition. If someone on your team does the same task more than a few times a week, that task is a candidate. The question isn't "is this worth automating?," it's "what percentage of this could a Skill handle?"

2. Inconsistency. This one gets overlooked. If a task doesn't happen as reliably as it should, or if the quality varies depending on who does it or when, that's a systems problem. And it's a problem a Skill can solve.

These two filters cut through the noise fast. You don't need a process audit. You don't need a consultant. You just need to look at what your team does every day and ask two questions.

Modular Over Monolithic: The Architecture of Fast Wins

One of the most valuable concepts from this episode is the idea of modular Skills versus end-to-end workflows.

When Alane and Micah built a kickoff deck generator for their business, they didn't attach it to a giant onboarding workflow. They built it as a standalone, triggerable Skill. The result? It was immediately usable, easy to understand, and could be plugged in wherever it was needed.

As Micah explains: "By creating modular automations, you're actually building the big workflow, but you're building it in individual pieces, one piece at a time, getting a quick win for each piece."

After a few weeks of building this way, department A has their piece, department B has their piece, and together they form a cross-department process that's fully standardized and automated where it can be. Nobody had to design the big workflow. It assembled itself from the small ones.

It's Not About Replacing People. It's About Consistency

This is a point Micah is particularly passionate about, and it's worth dwelling on.

When most people hear "AI automation," their mind jumps to replacing human work. But the best use of Skills is often the opposite: making human work consistently excellent.

The human still does the writing. The human still does the thinking. The Skill runs the output through a set of checks, guidelines, and standards, and returns recommended improvements. It's like a 40-point inspection for everything your team produces.

The output is still human. The consistency is guaranteed.

The Math That Should Stop You in Your Tracks

Here's the compounding argument for starting small:

  • 5 minutes saved per task, per day
  • × 5 Skills
  • × 5 days per week
  • × 52 weeks per year
  • = 108+ hours back. Every year.

That's more than two and a half full work weeks, and that calculation doesn't include the time saved from reduced rework, fewer back-and-forth corrections, or eliminated gear-shifting when something gets forgotten.

As Micah says: "You don't have to think about that shit anymore. It's out of your head."

How to Get Started This Week

Alane and Micah are packaging the Start Small Methodology into the Cowork Starter Kit, a growing resource designed to help teams get Cowork rolled out and running fast.

But you don't need to wait for the kit to start. Pick one thing your team does repetitively. Or pick one thing that's frustratingly inconsistent. Spend an hour or two building a Skill around it. See what changes.

If it saves you five minutes a day, build another one next week. Then another.

That's the whole strategy. And it works.

Show Notes

Chasing the big automation win might be the very thing holding your business back. Alane Boyd and Micah Johnson have seen it across hundreds of conversations — teams planning massive cross-department workflows while ignoring the small, repetitive tasks quietly eating their time every single day. In this episode, they flip the script and make the case for starting small on purpose.

If you've ever stared at your operations and thought "where do I even begin?", this conversation is your answer. The hosts break down exactly how to spot the right things to automate first — and why modular Skills built in hours, not weeks, are the real path to a business that runs with consistency and clarity.

In this episode, you'll learn:

  • How to identify your first automation opportunity using just two simple indicators: repetition and inconsistency
  • Why modular Skills outperform monolithic workflows and how individual pieces stack into something bigger over time
  • The compounding math of small automations — 5 Skills × 5 minutes × 5 days = 2 full weeks back every year
  • How to use Skills for consistency, not just speed — and why that's the real ROI most teams miss
  • What the Start Small Methodology looks like in practice and how to access it inside the Cowork Starter Kit

If you're ready to stop waiting for the perfect big system and start building the wins that actually move the needle, press play now.
